Former PlayStation Boss Shawn Layden Calls A Disc-Free Future Depressing But Solvable

Shawn Layden says Sony ending PlayStation discs in 2028 is depressing but solvable if the company licenses pressing to third-party plants. Here is all of what he had to say.

Shawn Layden just used the word most collectors already had in their drafts. The former chairman of Sony Interactive Entertainment Worldwide Studios told the Game by Pad and Pixel Substack that Sony shutting down PlayStation disc production in 2028 is "depressing, but solvable." The solve, in his view, is a license. If Sony will not stamp discs itself, it can hand the process to specialist plants. Without that, he said, there is no way to keep new physical PlayStation games alive.

"And unless they decide or determine a way to license that to some of these bespoke disc manufacturers, there’s no way to make it happen," Layden said.

That is the new line from him. The old line from July was colder and still sits next to it. After Sony confirmed it would stop making discs for new titles from January 2028, Layden told Eurogamer he had no idea it was coming. He did not agree with it. He also does not work there anymore. His guess was cost. Stamping discs may no longer clear the spreadsheet. "If you look at any decision to discontinue a product or a feature or model or what have you, largely it’s a straight spreadsheet [decision]," he said then. He is old enough to remember digital sales at 10 percent, and at zero.

He walked the tipping-point math in that same talk. Majority is not entirety. If 80 percent of the opportunity is 95 percent of the revenue, the leftover 20 percent of players can be 5 percent of the money. At that point the plant lights look optional. He also said the "when do we drop the drive" question came up every year for two decades inside Sony. His old answer was broadband: not until worldwide pipes could carry the download for most of the base, including places that are not a fiber city.

Sony has said existing physical games stay supported after 2028. New pressings are the thing that ends. Digital licenses stay Sony’s to manage. The company also rolled a customer harassment policy after the announcement week got ugly for staff. None of that puts a Blu-ray in a 2029 launch box.

Layden left in 2019 after 32 years. Fans still quote him because he ran the studio era that shipped the big first-party discs people actually keep. In a later fan-facing interview he split his own habits: digital is fine for a yearly shooter, a God of War wants the box and the art. "As a fan, just strictly as a fan, it just makes me kind of sad," he said then. The new Substack pull is the same feeling with a proposal attached. License the format. Let a boutique press run.

Hideo Kojima already called the 2028 cut painful. Collector shops and limited-run labels have been asking the same question Layden just asked on record: if Sony will not press, can anyone else press a PlayStation-authenticated disc? His answer is only if Sony writes that license. He did not say Sony is writing it.

This is not a PS6 hardware leak. Earlier this year Layden had argued Sony could not go fully discless on the next box because the installed base covers too many countries with uneven internet. The 2028 software policy is a different lever. You can ship a drive and still stop mastering new games onto plastic. That is the policy on the table.

Physical is not dead on Nintendo’s current hardware or on a lot of PC storefronts that still sell keys next to boxes. PlayStation is the platform that made the disc a default for a generation and is now dating the end of new ones. Layden is describing the gap between a spreadsheet and a shelf.

If you buy digital and never look back, 2028 is nothing new or different. If you want a disc you can lend, sell, or boot when a storefront account dies, the license idea is the only way he offered to help you. Sony has not taken it.
